Is it possible ?
Is there a program for it ?
Did i overlook something ?
Did i spent two hours mutilating my own picture and enlarging my ears to elf
standard for nothing ?

I thought this was a role playing game ?

I thought this was a role playing game ?
Generally speaking, the whole point of role-playing games is to play
someone besides yourself, not yourself with elongated ears, attractive
as that may be.

Actually, I was under the impression if you give your custom portait
to the people you are playing with, and they have it installed,
they'll see it.

Well, ok: download a portrait from anywhere, put it in your portrait
folder. Edit the pictures to keep size and file type but put in your
picture. Rename the files so you got a distinct file name for your new
portrait.
Choose the portrait when creating a new character.

And now the difficult part: get everyone else you play with to put
these picture files in their portrait folders so they see them, too.
